Operations Transformation Across a Multi-City Franchise

A multi-city franchise running on informal processes and goodwill. Five studios, three cities, and no scalable systems holding it together.

Overview

When I came into my position with the company, the business was running on informal processes and a lot of goodwill. Things got done, but not efficiently, and certainly not in a way that could scale. Across five studio locations and three cities, I rebuilt the operational foundation from the ground up.

The Challenge

  • No central project management system — requests and approvals happened over email and text

  • Teams in NYC, LA, and Montréal working in silos with no shared workflows or accountability structures

  • New hires were onboarded inconsistently, with no documentation or training standards in place

  • Leadership had no reliable data infrastructure for goal-setting or quarterly planning

  • 50+ external partnerships being managed without any tracking system or consistent engagement approach

What I Did

I approached it in phases: first understand where things were breaking down, then build systems that actually fit how the team worked, then lead the change.

  • Implemented Airtable as the central hub for all project management across five locations, with automated workflows and feedback loops built in

  • Designed a full onboarding and training program so new hires could hit the ground running from day one

  • Built OKR and KPI frameworks with ownership that translated company priorities into clear, measurable team goals

  • Identified operational bottlenecks across departments and brought in the right tools to fix them

  • Managed 50+ B2B and nonprofit partnerships with a structured engagement approach that contributed to 70% growth in brand visibility

  • Served as a strategic advisor to ownership, turning data into presentations that actually informed decisionsI approached it in phases: first understand where things were breaking down, then build systems that actually fit how the team worked, then lead the change.

  • Served as a strategic advisor to ownership, building clear Airtable interfaces to support data-driven decision-making in quarterly planning meetings

Results

The operational overhaul cut turnaround times significantly, gave leadership real data to work from, and made day-to-day life better for the people doing the work. Less friction, more clarity, faster results. I believe in building scaffolding that lets creativity thrive — when the small logistical pressures are handled, the big picture gets easier to see and act on. The studios have continued to build on the systems put in place, developing more scalable approaches to managing products, projects, and teams over time.
